We started by merging three messy product lists into one clean catalog with shared codes. Then we went live one branch at a time so each team learned the new picking flow before the next switched over.
The full rollout took ten weeks, with a TCB lead on site for each branch go-live.
Stockouts dropped by more than a third because purchasing finally worked from one demand picture. Picking time halved with barcode scanning, and carrying cost fell as dead stock moved to the branches that needed it.
